Cost Per Wear: How to Build a Wardrobe That Pays for Itself

Cost per wear turns a price tag into a decision. How to estimate wears honestly, where the maths breaks down, and which purchases it argues against.

Cost per wear is the most quoted idea in wardrobe advice and the most abused. Used properly, it explains why an expensive coat can be thrifty and a cheap dress extravagant. Used improperly — which is most of the time — it is a device for justifying a purchase you had already decided on, by assuming a number of wears you will never reach.

This is the wardrobe application of cost per use, with the specific traps that clothing introduces.

The calculation and how people fudge it

The formula is:

(price + care and repair costs − resale value) ÷ number of wears

Illustrative arithmetic. A £200 coat worn 100 times over several winters, with £30 of cleaning across its life and nothing recovered at the end, gives (200 + 30) ÷ 100 = £2.30 per wear. A £60 coat worn 20 times before it loses shape gives £3 per wear. These are invented numbers used to show the mechanics, not estimates of what anything costs.

Three fudges do the damage. The first is inflating wears: assuming daily use for something you own in triplicate. The second is omitting care costs, which is how dry-clean-only garments come out looking cheap. The third is counting a garment's theoretical life rather than the period you will actually want to wear it — clothes are frequently retired while still perfectly serviceable.

The discipline is to write the wear estimate down before looking at the price, so the number cannot quietly adjust itself to produce the answer you want.

Estimating wears honestly by garment type

Use evidence rather than intention. The best predictor is how often you wore the item this one replaces.

Everyday basics — the garments in your regular rotation. High wear counts, and where premium spending genuinely repays, provided the item survives frequent laundering.

Seasonal outerwear — worn most days for part of the year, which accumulates wears faster than people assume and makes coats a strong candidate for spending.

Work-specific clothing — depends entirely on how often the setting arises. Count actual days, not job title.

Statement and trend pieces — the honest number is usually low, both because novelty fades and because distinctive items are noticed when repeated.

Occasion wear — often single figures, sometimes one.

A useful test: can you name the last four occasions you wore the garment this would replace? If not, your estimate is a hope rather than a forecast.

Adding care costs: dry cleaning and repairs

Care is the running cost of a wardrobe, and it is where cost per wear most often changes the ranking.

Repairs cut the other way. Where cost per wear misleads

Four failure modes, all common.

It can justify anything with a long enough horizon. Assume enough wears and any price becomes reasonable on paper. Guard against this by capping the horizon at a period you can actually foresee.

It ignores fit and comfort, which are the real determinants of whether a garment gets worn. An uncomfortable item has a wear count near zero regardless of quality, which is why the sizing question in clothing sizing charts precedes the arithmetic.

It ignores opportunity cost. Money spent on one expensive item is not available for three needed ones, and a wardrobe with a gap does not function.

It treats wears as independent of the garment. They are not: a scratchy jumper, an awkward neckline or a colour that suits nothing else you own suppresses its own wear count.

Occasion wear, rental and resale

Occasion wear is where the framework gives its clearest answer, and it is usually "do not buy".

Where an item will be worn once or twice, ownership produces a poor figure almost regardless of price. Three alternatives normally beat it: hiring, which converts the purchase into a per-use cost directly; buying second-hand, where the initial depreciation has already been absorbed by someone else; and buying with the explicit intention of reselling, which turns the calculation into (price − resale) ÷ wears and can produce a very low effective cost.

If you do buy, buy for resale: conventional sizing, classic cut, good condition retained, and the tags, garment bag and receipt kept. Resale value is real money in the calculation, and the categories that hold value are worth knowing before you buy rather than after.

The wardrobe audit that tells you your real numbers

Everything above depends on a wear estimate, and most people's estimates are poor because they have never measured. One audit fixes that permanently.

  1. Pick ten garments you own across different categories.
  2. Estimate how many times you wore each in the last year before checking anything.
  3. Look for evidence — photographs, laundry patterns, wear on the fabric, whether it is at the front of the wardrobe or the back.
  4. Note the gap between estimate and evidence. That gap is your personal correction factor, and it is usually in one direction.
  5. Calculate cost per wear for the ten, including care costs, and identify which purchases actually paid back.
  6. Write down the pattern. Most people find the winners are plainer, more comfortable and less expensive than they expected.

Setting a per-item ceiling before you shop

Convert the audit into a rule you can apply in a shop.

Choose a target cost per wear that feels reasonable for your circumstances, then multiply it by a realistic wear estimate for the garment type to get a maximum sensible spend. Subtract expected care costs. That figure is your ceiling for that category — a coat's ceiling will be far above a trend top's, and that is the point.
